Practical & Collaborative Conversation Frameworks

1) Before the conversation

  • Confirm facts (attendance pattern, performance change, operational impact)
  • Avoid assumptions about medical cause
  • Clarify objective: support, clarify expectations, or explore accommodation

2) Initiating the Workforce Health Conversation

Open the dialogue using neutral, supportive, and non-accusatory language:

  • “I wanted to check in because I’ve noticed a change in attendance recently.”
  • “I’d like to understand what support might help you be successful at work right now.”
  • “There have been some changes in consistency and I want to talk through what’s going on.”

Avoid:

  • “Are you unwell?” “Is there something wrong with your health?”
  • “You’ve been unreliable lately.” “I’ve never known you to be so sloppy”

3) Exploring impact (not diagnosis)

Focus collaboratively on the practical impact at work:

  • “How is this affecting your ability to manage your workload?”
  • “Is there anything at work that is making things more difficult?”
  • “What would help you stay consistent and supported here?”

Do not request medical details.

4) Support & Accommodation

If support is needed:

  • Focus on function, not condition
  • Discuss what changes may help performance and attendance
  • Keep language practical: schedule, workload, environment, duties

Example:
“Let’s talk about what adjustments might help you stay successful in your role.”

5) When emotions arise

  • Pause and allow space
  • Acknowledge without validating assumptions
  • Redirect to support and next steps

Example:
“I can see this is a difficult conversation. Let’s focus on what support we can put in
place.”

6) Closing the conversation

  • Always summarize:
  • What was discussed
  • Any agreed adjustments
  • Next check-in date
  • Documentation expectations
